Q: What is the best way to debug robot failures that happen in the field?

Treat each robot as a flight recorder. Keep the last few minutes of full sensor data in an in-memory ring buffer, write it to a bag file when a trigger fires such as a safety stop, remote intervention or localisation drop, and upload the snapshot later on a byte budget. Engineers then replay the seconds before the failure at full fidelity instead of guessing from rotated logs.

Q: Why not stream all robot sensor data to the cloud?

Volume and the network. Four cameras compressed at 4 megabits per second each already produce about 7.2 GB per hour before lidar, per robot. Safety-relevant stops and bumper contacts, every remote intervention, self-detected degradation such as low localisation confidence or repeated recovery behaviours, a human flag button on the robot or site app, and a small random sample of normal operation as a baseline. Rate-limit triggers per robot so a failing sensor does not fill the disk with identical snapshots; keep the first and count the rest.

Q: Should engineers have SSH access to deployed robots?

Not as the normal diagnostics path. A shell on a robot moving near people is an unreviewed change to a safety-related system with no useful audit trail. Offer a short list of audited remote actions instead: fetch a snapshot, start a recording, read parameters, restart a named non-safety node, trigger a safe stop. Parameter or software changes should go through the signed, staged update path.

Q: How do you handle privacy when robots record cameras at customer sites?

Assume cameras record people, because in warehouses, hospitals and shops they do. Blur faces on the robot before a snapshot leaves it where practical, set a retention period for snapshots, restrict who can open them, and agree all of this with the customer before the first deployment. Upload off-shift or over a separate link so diagnostics never compete with operational traffic on their network.

Q: When is a fleet flight-recorder architecture not worth building?

When you have a handful of robots in a lab with wired networking and engineers in the room. Recording everything to disk and pulling the files is simpler and good enough. The architecture pays once robots are at customer sites, engineers are not, and every unexplained failure costs a site visit or a lost customer. Slow degradations also need trend analysis on telemetry, not snapshots.
